The team worked to together to develop processes that worked within each department. The team was comprised of different departments in the organization. Then the team developed processes to link the departments through integrated streamlined processes. The management hired key employees and provided extensive training to the individuals responsible to implementation.

We initially began with our IT department and company VP going through all of Procore training and certifications to better understand how the software functioned. Next we rolled out Procore to our project managers and superintendents and had them complete certifications as well. Finally we moved on to our jobsite foreman and had them trained on how to use Procore by our IT department.

Depending on the clients needs, it can be broken into phases. Phases tend to work best for roll-out so that the onboarding is more digestible for the users. A launch everything at once method tends to overwhelm users and decrease adoption .

We began with the Field Productivity and Drawings tools.

This required that all the necessary projects to be imported from Sage 100C and then drawings uploaded. The repetitive nature of this process created a learning opportunity that solidified our SOP.

Once drawings and projects were ready we sent out an email informing all personnel of the adoption of Procore and the requirements for usage. Procore was being used by Lead field personnel at this point (2 months). Time tracking functions and drawing reference was being conducted through Procore.

I contacted Procore customer success for usage statistics and provided usage statistics to the company in a monthly Procore Progress email.

Next we began fleshing out the Project Databases by manually importing RFIs and Submittals. Financials came next along with Change Orders and Contracts. Historical time entry was also part of this process to ensure our labor budget to actual reports were accurate.

As the Projects became more fleshed out we instituted further mandates for Procore Usage(4 months).

After about 6 months the field team and office staff were comfortable with the use of many of the essential Procore tools.

Field personnel are becoming more and more comfortable with Procore and I have begun including the benefits of some of the collaborative features of Procore in the monthly Progress emails.

Train the Trainer approach was taken. The IT guy was put through many hours of videos and reading to get comfortable with the system then he would roll out the technology in phases (in the following order)

  1. In - House users
  2. Project Managers and Foreman's
  3. Field Employees

We started with the project management team learning how to use it correctly, next we entered in all of our future work and current projects that were less than 1/2 way complete. Once this was entered we had a big company meeting and rolled it out to everyone. We are just now at a point that it is working across the entire company.

certain tools that were more straight forward to understand, such as uploading drawings, filling out admin tool, uploading photos etc were implemented first, followed by commitments then change orders.
